Where you're starting from

Two roads in

Some clients arrive mid-scale, feeling the drag. Others arrive after an OKR rollout that didn't take. The Diagnostic serves both: it finds where execution actually leaks, whatever you've tried before.

If you've tried OKRs before

OKR rollouts fail in three predictable ways

Cascade theatre

Objectives copied down the org chart until everyone "has OKRs" — and nobody changed what they actually do on Tuesday.

Addition, not subtraction

OKRs stacked on top of everything already in flight. The priority list grew. The point was for it to shrink.

Set and forget

Written in January, rediscovered in December. No cadence, no consequence, no reason to take them seriously next year.

None of these are tooling problems. They're focus and ownership problems — and they're fixable in a quarter.

What happens

The process

1. Interviews

Structured 1:1s with your leadership team and a sample of delivery leads — typically 8–12 conversations.

2. Evidence review

Your current objectives, planning artefacts, and delivery data. What's written down versus what actually happens.

3. Working session

Half a day with the leadership team: findings first, then the priority cut, live.

4. The report

Findings, a prioritised fix list, and my recommendation — including "you don't need me for this" when that's true.

The outcome

What you walk away with

A named diagnosis — which failure modes you've hit and what they're costing you.

A prioritised, sequenced fix list your team could run without me.

A scoped proposal for Fix & embed — only if the findings warrant it.

Questions

FAQ

We already tried OKRs and people hated them.

That's the most common starting point, and usually the fault of the rollout, not the team. The diagnostic will tell you which failure mode you hit and whether it's worth another attempt.

Is this just more process?

Usually the first thing I do is delete process. If an engagement adds more standing meetings than it removes, I've failed.

Do you only do OKRs?

No. OKRs are the sharpest tool for focus, but the work is execution: operating model, delivery flow, ways of working. Some engagements barely mention OKRs.

How do you charge?

The diagnostic is a fixed fee. Engagements after that are scoped from its findings — day rate or retainer — so you're never buying open-ended consulting.

How much of your time do we get?

Agreed up front and honestly. Fractional means fractional; I'd rather under-promise days than pad them.

What if you look at it and can't help?

I'll say so in the diagnostic report and point you at someone who can. That's the point of a fixed-price first step.

Can this run across an investor's portfolio?

Yes — see the investors page. Same diagnostic, clear confidentiality boundaries, cross-portfolio themes for the fund.

Two weeks from now, you could know exactly where the leak is.
